Signs It's a Repair, Not a Replacement

Surface cracking

Hairline cracks across the seat cushions or armrests, especially on lighter colors, are one of the most common things I fix. This is the leather's finish drying out and losing flexibility — not the leather failing structurally. It responds well to filling and recoating.

Pet scratches

Cats and dogs are tough on arm fronts and cushion edges. As long as the scratches haven't gone all the way through to the foam, this is a cosmetic repair, not a structural one.

Color fade from sun exposure

Colorado sun is intense, and a couch near a south-facing window will fade faster than people expect. Fading is purely cosmetic and color-matches back to the rest of the piece without much trouble.

A seam that's split open

This looks dramatic but is usually a quick fix — restitching and reinforcing, then blending the area so it doesn't stand out.

Signs to Think Harder About Replacement

The frame is broken or badly sagging

If the actual wooden or metal frame underneath has failed, that's a furniture repair issue, separate from the leather. I can still repair the leather surface, but it won't fix a structural problem underneath.

Leather is peeling across most of the piece

This usually points to bonded leather (a layered material with a thin leather coating over fabric or fiber backing) reaching the end of its life. Spot repairs on bonded leather work well, but if peeling covers more than 30-40% of the surface, you're often better off addressing it differently than chasing patches all over the couch.

It smells, even after cleaning

A persistent odor usually means moisture got into the cushion foam or frame padding — that's not something surface leather repair fixes.

The Bonded vs. Genuine Leather Question

This matters more than most people realize. Genuine leather — full grain or top grain — ages and can be repaired repeatedly over many years. Bonded leather has a finite lifespan built in; the surface layer is designed to eventually separate from its backing.

I'll always tell you honestly which one you have and what that means for the repair. A bonded leather couch with isolated peeling spots is absolutely worth fixing. One that's failing everywhere is a different conversation.
